THE SITUATION
30K Wealth Management is a growing wealth management firm with a clear 3-year vision, but before this engagement, the leadership team lacked the operating structure to execute against it consistently. There was no dedicated Integrator, no working accountability chart, and no rhythm for keeping the team aligned quarter over quarter. Rocks stalled, issues piled up, and the team was running on instinct rather than a system.
THE ENGAGEMENT
As a Catalyst Integrator, I stepped in to build, and operationalize, the full EOS toolset with the leadership team:
Accountability Chart: Clarified seats, roles, and who owns what, now a living document the team actually references, not a static org chart
Scorecard: Built and adopted; the team now tracks the numbers that matter weekly
V/TO (Vision/Traction Organizer): Vision, Core Focus, 3-Year Picture, and 1-Year Plan documented and in active use
Level 10 Meetings (L10s): Weekly leadership meeting rhythm installed and running
Same Page Meetings: Regular 1:1 alignment between Visionary and Integrator
LMA (Lead, Manage, Accountability) 1:1s: Rolled out with every member of the leadership team, not just Visionary/Integrator
Quarterly Conversations: Structured check-ins with each leadership team member, tied to growth
Process Audit & Documentation: Full audit of core processes, with a log tracking what's documented vs. what's still to be built
Rock Completion: Team is setting and completing quarterly Rocks, with real accountability behind them
Integrator's 1-Year Wish List: A working roadmap of priorities across Operations, Accounting/HR, and Sales & Marketing, already in motion, not sitting on a shelf
Growth Plans: Individual development plans in place for leadership team members

Best quarter the firm has had in over a decade, a direct result of the team finally executing against Rocks with real accountability
First time in the company's history hitting 100% Rock completion in a quarter
A leadership team that runs its own meetings, owns its scorecard, and knows exactly who's accountable for what
A documented, referenceable operating system (V/TO, Accountability Chart, Scorecard) instead of tribal knowledge
A live pipeline of process documentation closing long-standing operational gaps
Momentum: the team is now working through its priority list, not just talking about it

WHAT'S NEXT
With the foundation in place, the focus shifts to scaling: hitting the 1-Year Plan targets, closing out the remaining Integrator wish list items, and continuing to build bench strength across the leadership team as the firm works toward its 3-year vision.
